DonchitosandClaude Opus 5.5 be8993bbc5 Release 1.1.3 — long skills keep their later steps
Fix release for 1.1.2: the 14 longest skills keep their later phases
after a compaction, a question nobody answered is never taken as an
answer, settings read the same from a subfolder, the commit check works
for a project in a subfolder of a larger repository, every skill opens
with a title, and the shipped allow rules no longer approve deleting a
branch or writing files without asking. Details in CHANGELOG.md; upgrade
steps in UPGRADING.md (v1.1.2 → v1.1.3).

DonchitosandClaude Opus 5.5 b21fa0f7f2 Release 1.1.2 — the default path works end to end
Fix release for 1.1.1: the minimal path end to end, engine commands that
run on Godot, Unity and Unreal, hook warnings you can see, and verdicts
that say when they could not check. Details in CHANGELOG.md; upgrade
steps in UPGRADING.md (v1.1.1 → v1.1.2).

DonchitosandClaude Opus 5 d05699707f Release 1.1.0 — one config file, and a process weight you choose
`project.yaml` at the repo root is now the single source of truth for a
project's configuration, replacing `production/stage.txt`,
`production/review-mode.txt` and `.claude/docs/technical-preferences.md` (all
three still read as a fallback; nothing is force-deleted).

**`modes.rigor` — one question instead of six.** `minimal`, `standard` or
`full` fronts six knobs: `modes.workflow`, `docs.density`, `qa.level`,
`modes.story_granularity`, `modes.review_mode` and `team.size`. It defaults to
`minimal`, which is a change from 1.0's behaviour: the heavier tier was
measured costing several times more to reach working code without producing a
better result, and returning nothing when a fresh developer inherited the
project. Pin `modes.rigor: standard` to keep 1.0's process level.

Also in this release:

- `/settings` to view or change any setting, and `project.local.yaml` for
per-developer preferences that should not be committed.
- `system_overrides` to hold one system to a higher standard than the rest of
the project, and `testing.strict` to set per test type whether missing
evidence blocks a story or warns.
- A story that changes anything the player sees is not closed until the game
has been launched, observed, and a screenshot retained in
`production/qa/evidence/`. A parse check is not a run. This holds at every
rigor level, including `minimal`, where automated tests are waived but the
  look is not.
- The code root is engine-specific and enforced as such: Godot `src/`, Unity
`Assets/`, Unreal `Source/<Module>/`. Two of the three will not build a
project laid out any other way.
- Migration tooling for existing projects: `.claude/scripts/migrate-v1-config.sh`
converts a 1.0 layout, non-destructively by default, with a report to review
  before `--finalize` deletes anything.
- Ask-before-write holds regardless of personal automation settings.

Upgrading from 1.0 or earlier: see UPGRADING.md. Full list of changes:
CHANGELOG.md.

984023ddac Release v1.0.0 — concept-prototype/vertical-slice split, workflow restructure, polish (#50)
* Add /vertical-slice skill, prototype overhaul, and workflow integration

- Add /vertical-slice skill for pre-production validation (Phase 4 gate)
- Overhaul /prototype skill with two-mode design: concept prototype (Phase 1)
vs vertical slice (Phase 4), with clearer differentiation and higher standards for VS
- Update prototyper agent to own both prototype and vertical-slice workflows
- Add prototype-report.md and vertical-slice-report.md output templates
- Update WORKFLOW-GUIDE, quick-start, skills-reference, agent-coordination-map,
and skill-flow-diagrams to fully integrate both skills into the 7-phase pipeline
- Remove orphaned empty quick-prototype/ directory

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* sync v1 counts + polish

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add entity inventory flow, relax vertical-slice gate, improve UX authoring prompts

- /asset-spec: new Phase 0b entity & screen inventory when no argument and no
existing inventory — reads GDDs/art-bible, proposes categorized list, writes
  design/assets/entity-inventory.md collaboratively
- /asset-spec: entity/character target falls back to inline user description
when no source doc exists, rather than failing
- /gate-check: vertical slice changed from blocking to CONCERNS-only when
absent; built-but-broken slice still fails; adds entity inventory as gate artifact
- /ux-design: convert inline approval prompts to AskUserQuestion for structured
option capture at key authoring decision points
- workflow-catalog.yaml: entity-inventory step added to pre-production; UX spec
min_count raised to 3; vertical-slice and prototype marked required: false with
  updated descriptions
- .gitignore: exclude marrow/ eval tooling directory

* Add missing AskUserQuestion widgets to 7 skills

Audit found 11 decision points across 7 skills where structured option
prompts were missing — using plain text, auto-selection, or no gate at all.

Skills patched:
- create-epics: per-epic approval + producer CONCERNS verdict
- sprint-plan: producer CONCERNS verdict with scope/timeline options
- milestone-review: AT RISK / OFF TRACK producer verdicts require acknowledgement
- retrospective: existing-retro handling converted from plain text [A]/[B]
- quick-design: classification confirmation + draft approve/revise/redirect
- tech-debt add mode: category (6 options) + effort (S/M/L/XL) structured capture
- regression-suite: no-arg mode selection instead of silent auto-detect
- hotfix: severity confirmation gate before workflow begins

Also added AskUserQuestion to allowed-tools headers for retrospective,
quick-design, tech-debt, regression-suite, and hotfix.

* Prep v1 stable: fix WORKFLOW-GUIDE counts, stale agent names, and skill model fields

- WORKFLOW-GUIDE.md: correct agent count (48→49), skill count (66/68→73),
add 6 missing skills to Appendix B, fix Creative category count (2→4),
replace 3 non-existent agent names with correct ue-*/unity-* specialists,
add missing godot-csharp/gdextension specialists to hierarchy,
  fix production/stories/ paths → production/epics/
- coordination-rules.md: replace "not yet used" with opt-in env var note
- quick-start.md: rename duplicate "Validate the concept" label → "Prototype the mechanic"
- skill-flow-diagrams.md: remove duplicate legacy UX pipeline section
- All 62 skills missing model: field now have explicit model: sonnet

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* fix: comprehensive skill audit — consistency, UX, and flow gaps

Two-pass audit fixing ~35 bugs across 41 files.

Pre-production flow:
- Brainstorm next-steps split into Path A (design-first) and Path B
(prototype-first) — eliminates "prototype after architecture" confusion
- /architecture-review added to pre-production flow in brainstorm and
  create-architecture handoffs
- gate-check traceability check corrected to requirements-traceability.md
- dev-story TR registry error now points to /architecture-review (not /create-epics)
- start now writes production/stage.txt on first onboarding

AskUserQuestion gaps filled:
- balance-check, code-review, hotfix, day-one-patch, consistency-check
all gain closing widgets and/or missing allowed-tools declarations
- hotfix git branch creation now requires user confirmation
- sprint-plan review-mode setup moved to Phase 0 (before gates run)
- team-combat gains architecture→implementation approval gate
- design-review APPROVED path consolidated from 3 widgets to 1 multiSelect

All 9 team-* skills:
- Phase 0 review-mode resolution added (solo/lean/full now respected)
- team-audio output path fixed (design/gdd/ → design/audio/)
- team-level final doc compilation delegated to level-designer subagent
- team-narrative localization-lead added to composition list
- team-qa sprint path fixed (flat files, not directories)
- team-release NO-GO override captures written justification
- team-live-ops Cancel verdict now explicitly BLOCKED

Other fixes:
- Art bible path standardized to design/art/art-bible.md (3 wrong refs)
- AD-PHASE-GATE added to lean-mode skip list in director-gates.md
- design-system duplicate 5d heading fixed; skeleton decline path added;
mandatory agent spawns now respect review mode
- story-readiness acceptance criteria thresholds now type-aware
- create-stories gains multi-ADR and no-ADR handling guidance
- consistency-check creates docs/consistency-failures.md on first run
- retrospective frontmatter bash injection replaced with explicit Bash call
- smoke-check ls -t gains PowerShell fallback
- Conventional Commits format documented in coding-standards.md
- gate-check: ADR acceptance gate, QA plan check, chain-of-verification
  tool-action requirement all added

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* fix: expose --review flag in argument-hints for all team-* skills

All 9 team-* skills already implement Phase 0 review-mode resolution
internally (full/lean/solo), but none advertised [--review full|lean|solo]
in their argument-hint. Users had no way to discover the per-run override.

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* docs: add SECURITY.md with coordinated disclosure policy

Defines scope, reporting process (GitHub private vulnerability reporting),
contributor security guidelines for hooks/skills/agents, and 90-day
coordinated disclosure timeline.

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* docs: add CONTRIBUTING.md with framework contribution guidelines

Covers what PRs are welcome, skill/hook/agent technical requirements,
the collaborative principle, testing expectations, commit format,
and platform compatibility requirements.

Co-Authored-By: Claude Sonnet 4.6 <noreply@anthropic.com>

* docs: add v1.0.0-beta → v1.0 upgrade section to UPGRADING.md

Documents the 17 commits since the beta tag: new /vertical-slice gate,
entity inventory flow in /map-systems, AskUserQuestion widgets across
7 skills, --review flag exposure on team-* skills, bug fixes
(#21, #36, #42, #43, #45), and the new CONTRIBUTING.md and SECURITY.md.

DonchitosandClaude Sonnet 4.6 168ac96c3a Add comprehensive QA and testing framework (52→56 skills)
Introduces a full shift-left QA pipeline with Story Type classification
as the backbone of the Definition of Done:

New skills:
- /test-setup: scaffold test framework + CI/CD per engine (Godot/Unity/Unreal)
- /qa-plan: generate sprint test plan classifying stories by type
- /smoke-check: critical path gate (PASS/PASS WITH WARNINGS/FAIL) before QA hand-off
- /team-qa: orchestrate qa-lead + qa-tester through full QA cycle

Story Type classification (Logic/Integration/Visual/Feel/UI/Config/Data):
- Logic and Integration: BLOCKING DoD gate — unit/integration test required
- Visual/Feel and UI: ADVISORY — screenshot + sign-off evidence required
- Config/Data: ADVISORY — smoke check pass sufficient

Updated skills: story-done (test evidence gate), story-readiness (Story Type
check), gate-check (test framework at Technical Setup, test evidence at
Polish/Release), create-epics-stories (Type field + Test Evidence section)

Updated agents: qa-lead (shift-left philosophy + evidence table),
qa-tester (automated test patterns for Godot/Unity/Unreal)

New templates: test-evidence.md (manual sign-off record), test-plan.md
(sprint-oriented QA plan replacing generic feature template)

Updated coding-standards.md: Testing Standards section with DoD table,
test rules, what NOT to automate, and engine-specific CI/CD commands

7d08e396e3 Release v0.3.0: /design-system, /map-systems, status line, UPGRADING guide (#2)
* Add UPGRADING.md migration guide and link from README

Covers v0.1→v0.2 upgrade with three strategies (git merge, cherry-pick,
manual copy), file safety categories, and post-upgrade verification steps.
Structured to support future version sections.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Rename /design-systems to /map-systems + /design-system and fix all references

Split the monolithic /design-systems skill into two focused skills:
- /map-systems: systems decomposition and index creation
- /design-system: guided section-by-section GDD authoring

Updated all cross-references across 14 files: README, UPGRADING,
WORKFLOW-GUIDE, quick-start, skills-reference, game-concept template,
systems-index template, brainstorm, design-review, gate-check,
project-stage-detect, setup-engine, and start skills. Fixed skill
counts from 36 to 37 everywhere. Added /map-systems and /design-system
to quick-start Paths A and B workflows.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Fix cross-reference gaps, broken hooks, and stale workflow chains

- Fix log-agent.sh parsing agent_type instead of agent_name (always logged "unknown")
- Fix GDD status lifecycle: design-system now writes Approved/Designed/In Review
- Clean up settings.local.json vestigial Bash grants from development
- Delete orphaned docs marked for removal in UPGRADING.md
- Add /design-system to next-steps in /start, /brainstorm, /setup-engine
- Fix WORKFLOW-GUIDE: add /map-systems + /design-system to Appendix C Workflow 1
- Fix invalid /map-systems map argument in WORKFLOW-GUIDE Step 2.1
- Update map-systems frontmatter to document [system-name] argument
- Update commit hook to validate all 8 required GDD sections (was 5)
- Update README template count 28 → 29, add 5 missing templates to quick-start

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add custom status line with 7-stage production pipeline

Introduces a status line showing context %, model name, and production
stage at a glance. Aligns gate-check and project-stage-detect to a
unified 7-stage model (Concept → Systems Design → Technical Setup →
Pre-Production → Production → Polish → Release). Stage is determined
by explicit override (production/stage.txt) or auto-detected from
project artifacts. Epic/Feature/Task breadcrumb appears conditionally
in Production+ stages via a structured STATUS block in active.md.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add v0.2→v0.3 upgrade guide and PR validation test suite

- UPGRADING.md: add v0.2.0→v0.3.0 section documenting breaking rename

e289ce906f Release v0.2.0: Context Resilience, AskUserQuestion, /design-systems
* Add context resilience: file-backed state, incremental writing, auto-recovery

Prevents "prompt too long" crashes from killing sessions by persisting work
to disk incrementally instead of relying on conversation memory.

Changes:
- pre-compact.sh: dumps session state before context compression
- session-start.sh: detects active.md for crash recovery
- session-stop.sh: archives and clears active.md on clean shutdown
- context-management.md: file-backed state as primary strategy
- 9 agents updated with incremental section writing protocol
  (game-designer, systems-designer, economy-designer, narrative-director,
   level-designer, world-builder, writer, art-director, audio-director)
- CLAUDE.md: trimmed redundant imports (10 → 5) to reduce token overhead
- design-docs.md rule: enforces incremental writing pattern
- .gitignore: excludes ephemeral session state files
- directory-structure.md: documents session-state/ and session-logs/
- COLLABORATIVE-DESIGN-PRINCIPLE.md: documents incremental writing pattern

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add AskUserQuestion integration across collaborative protocols

Explicitly reference the AskUserQuestion tool in all collaborative agent
definitions, protocol templates, team orchestrator skills, and the master
principle doc. Introduces the Explain-then-Capture pattern: agents write
full expert analysis in conversation, then call AskUserQuestion with
concise labels to capture decisions via structured UI.

26 files updated:
- 3 protocol templates (design, leadership, implementation)
- 14 agent definitions (10 design + 3 leadership + writer)
- 8 orchestrator skills (brainstorm + 7 team-*)
- 1 master principle doc (COLLABORATIVE-DESIGN-PRINCIPLE.md)

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add /design-systems skill: concept-to-GDD decomposition workflow

Bridges the gap between game concept and per-system design documents.
Professional studios use systems enumeration + dependency sorting between
concept and feature docs — skipping this step is one of the most expensive
mistakes (systems discovered during production cost 5-10x more to add).

New files:
- .claude/skills/design-systems/SKILL.md — 7-phase orchestration skill
(enumerate systems, map dependencies, assign priorities, write GDDs)
- .claude/docs/templates/systems-index.md — master tracking template

Flow integration (7 existing skills updated):
- brainstorm, start, setup-engine, design-review, gate-check,
  project-stage-detect, game-concept template all reference /design-systems
  at the appropriate workflow touchpoints

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Fix cross-platform bugs, add missing tool permissions, and update docs for v0.2.0

Hooks: fix \s → [[:space:]] in grep -E fallbacks (3 files), fix detect-gaps.sh
empty-variable bug, fix log-agent.sh field name (agent_name → agent_type),
harden validate-push.sh with explicit $MATCHED_BRANCH, convert for-in loops
to while-read for space-safe iteration, add POSIX head -n syntax, increase
PreCompact timeout, widen session-stop log window.

Skills: add AskUserQuestion to 10 skills and TodoWrite to 8 multi-phase skills.
Fix project-stage-detect template/output paths, tech-artist → technical-artist.

Docs: add /design-systems to all references (README, quick-start, workflow guide,
skills-reference), update skill count 35 → 36, remove stale AI artifacts from
COLLABORATIVE-DESIGN-PRINCIPLE.md, add AskUserQuestion note to examples README.
