DonchitosandClaude Opus 5.5 be8993bbc5 Release 1.1.3 — long skills keep their later steps
Fix release for 1.1.2: the 14 longest skills keep their later phases
after a compaction, a question nobody answered is never taken as an
answer, settings read the same from a subfolder, the commit check works
for a project in a subfolder of a larger repository, every skill opens
with a title, and the shipped allow rules no longer approve deleting a
branch or writing files without asking. Details in CHANGELOG.md; upgrade
steps in UPGRADING.md (v1.1.2 → v1.1.3).

DonchitosandClaude Opus 5.5 b21fa0f7f2 Release 1.1.2 — the default path works end to end
Fix release for 1.1.1: the minimal path end to end, engine commands that
run on Godot, Unity and Unreal, hook warnings you can see, and verdicts
that say when they could not check. Details in CHANGELOG.md; upgrade
steps in UPGRADING.md (v1.1.1 → v1.1.2).

DonchitosandClaude Opus 5 d05699707f Release 1.1.0 — one config file, and a process weight you choose
`project.yaml` at the repo root is now the single source of truth for a
project's configuration, replacing `production/stage.txt`,
`production/review-mode.txt` and `.claude/docs/technical-preferences.md` (all
three still read as a fallback; nothing is force-deleted).

**`modes.rigor` — one question instead of six.** `minimal`, `standard` or
`full` fronts six knobs: `modes.workflow`, `docs.density`, `qa.level`,
`modes.story_granularity`, `modes.review_mode` and `team.size`. It defaults to
`minimal`, which is a change from 1.0's behaviour: the heavier tier was
measured costing several times more to reach working code without producing a
better result, and returning nothing when a fresh developer inherited the
project. Pin `modes.rigor: standard` to keep 1.0's process level.

Also in this release:

- `/settings` to view or change any setting, and `project.local.yaml` for
per-developer preferences that should not be committed.
- `system_overrides` to hold one system to a higher standard than the rest of
the project, and `testing.strict` to set per test type whether missing
evidence blocks a story or warns.
- A story that changes anything the player sees is not closed until the game
has been launched, observed, and a screenshot retained in
`production/qa/evidence/`. A parse check is not a run. This holds at every
rigor level, including `minimal`, where automated tests are waived but the
  look is not.
- The code root is engine-specific and enforced as such: Godot `src/`, Unity
`Assets/`, Unreal `Source/<Module>/`. Two of the three will not build a
project laid out any other way.
- Migration tooling for existing projects: `.claude/scripts/migrate-v1-config.sh`
converts a 1.0 layout, non-destructively by default, with a report to review
  before `--finalize` deletes anything.
- Ask-before-write holds regardless of personal automation settings.

Upgrading from 1.0 or earlier: see UPGRADING.md. Full list of changes:

DonchitosandClaude Sonnet 4.6 f36494e70c Model routing, PostCompact hook, parallel spawning, error recovery
Model tier assignment:
- model: haiku → help, sprint-status, story-readiness, scope-check,
  project-stage-detect, changelog, patch-notes, onboard (read-only/format)
- model: opus → review-all-gdds, architecture-review, gate-check
  (multi-doc synthesis, high-stakes verdicts)

PostCompact hook:
- New .claude/hooks/post-compact.sh — fires after compaction, reminds
Claude to re-read production/session-state/active.md to restore context
- Registered in settings.json between PreCompact and Stop

Parallel Task spawning:
- review-all-gdds: Phase 2 (consistency) and Phase 3 (design theory) now
explicitly instructed to spawn as parallel Task agents simultaneously

Error Recovery Protocol:
- Standard BLOCKED-handling section added to: review-all-gdds,
  architecture-review, dev-story, team-combat, team-qa, team-narrative,
  team-level, team-ui, team-audio, team-release, team-polish
- Pattern: surface blocker → assess dependencies → offer 3 options via
AskUserQuestion → always produce partial report

Coordination rules:
- Added Model Tier Assignment table with routing rationale
- Added Subagents vs Agent Teams section (experimental agent teams docs)
- Added Parallel Task Protocol (when/how to spawn parallel agents)

7d08e396e3 Release v0.3.0: /design-system, /map-systems, status line, UPGRADING guide (#2)
* Add UPGRADING.md migration guide and link from README

Covers v0.1→v0.2 upgrade with three strategies (git merge, cherry-pick,
manual copy), file safety categories, and post-upgrade verification steps.
Structured to support future version sections.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Rename /design-systems to /map-systems + /design-system and fix all references

Split the monolithic /design-systems skill into two focused skills:
- /map-systems: systems decomposition and index creation
- /design-system: guided section-by-section GDD authoring

Updated all cross-references across 14 files: README, UPGRADING,
WORKFLOW-GUIDE, quick-start, skills-reference, game-concept template,
systems-index template, brainstorm, design-review, gate-check,
project-stage-detect, setup-engine, and start skills. Fixed skill
counts from 36 to 37 everywhere. Added /map-systems and /design-system
to quick-start Paths A and B workflows.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Fix cross-reference gaps, broken hooks, and stale workflow chains

- Fix log-agent.sh parsing agent_type instead of agent_name (always logged "unknown")
- Fix GDD status lifecycle: design-system now writes Approved/Designed/In Review
- Clean up settings.local.json vestigial Bash grants from development
- Delete orphaned docs marked for removal in UPGRADING.md
- Add /design-system to next-steps in /start, /brainstorm, /setup-engine
- Fix WORKFLOW-GUIDE: add /map-systems + /design-system to Appendix C Workflow 1
- Fix invalid /map-systems map argument in WORKFLOW-GUIDE Step 2.1
- Update map-systems frontmatter to document [system-name] argument
- Update commit hook to validate all 8 required GDD sections (was 5)
- Update README template count 28 → 29, add 5 missing templates to quick-start

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add custom status line with 7-stage production pipeline

Introduces a status line showing context %, model name, and production
stage at a glance. Aligns gate-check and project-stage-detect to a
unified 7-stage model (Concept → Systems Design → Technical Setup →
Pre-Production → Production → Polish → Release). Stage is determined
by explicit override (production/stage.txt) or auto-detected from
project artifacts. Epic/Feature/Task breadcrumb appears conditionally
in Production+ stages via a structured STATUS block in active.md.

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add v0.2→v0.3 upgrade guide and PR validation test suite

- UPGRADING.md: add v0.2.0→v0.3.0 section documenting breaking rename
  of /design-systems→/map-systems, new /design-system skill, statusline.sh,
gate-check stage advancement, and safe-to-overwrite file list

e289ce906f Release v0.2.0: Context Resilience, AskUserQuestion, /design-systems
* Add context resilience: file-backed state, incremental writing, auto-recovery

Prevents "prompt too long" crashes from killing sessions by persisting work
to disk incrementally instead of relying on conversation memory.

Changes:
- pre-compact.sh: dumps session state before context compression
- session-start.sh: detects active.md for crash recovery
- session-stop.sh: archives and clears active.md on clean shutdown
- context-management.md: file-backed state as primary strategy
- 9 agents updated with incremental section writing protocol
  (game-designer, systems-designer, economy-designer, narrative-director,
   level-designer, world-builder, writer, art-director, audio-director)
- CLAUDE.md: trimmed redundant imports (10 → 5) to reduce token overhead
- design-docs.md rule: enforces incremental writing pattern
- .gitignore: excludes ephemeral session state files
- directory-structure.md: documents session-state/ and session-logs/
- COLLABORATIVE-DESIGN-PRINCIPLE.md: documents incremental writing pattern

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add AskUserQuestion integration across collaborative protocols

Explicitly reference the AskUserQuestion tool in all collaborative agent
definitions, protocol templates, team orchestrator skills, and the master
principle doc. Introduces the Explain-then-Capture pattern: agents write
full expert analysis in conversation, then call AskUserQuestion with
concise labels to capture decisions via structured UI.

26 files updated:
- 3 protocol templates (design, leadership, implementation)
- 14 agent definitions (10 design + 3 leadership + writer)
- 8 orchestrator skills (brainstorm + 7 team-*)
- 1 master principle doc (COLLABORATIVE-DESIGN-PRINCIPLE.md)

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Add /design-systems skill: concept-to-GDD decomposition workflow

Bridges the gap between game concept and per-system design documents.
Professional studios use systems enumeration + dependency sorting between
concept and feature docs — skipping this step is one of the most expensive
mistakes (systems discovered during production cost 5-10x more to add).

New files:
- .claude/skills/design-systems/SKILL.md — 7-phase orchestration skill
(enumerate systems, map dependencies, assign priorities, write GDDs)
- .claude/docs/templates/systems-index.md — master tracking template

Flow integration (7 existing skills updated):
- brainstorm, start, setup-engine, design-review, gate-check,
  project-stage-detect, game-concept template all reference /design-systems
  at the appropriate workflow touchpoints

Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

* Fix cross-platform bugs, add missing tool permissions, and update docs for v0.2.0

Hooks: fix \s → [[:space:]] in grep -E fallbacks (3 files), fix detect-gaps.sh
empty-variable bug, fix log-agent.sh field name (agent_name → agent_type),
harden validate-push.sh with explicit $MATCHED_BRANCH, convert for-in loops
to while-read for space-safe iteration, add POSIX head -n syntax, increase
PreCompact timeout, widen session-stop log window.

Skills: add AskUserQuestion to 10 skills and TodoWrite to 8 multi-phase skills.
Fix project-stage-detect template/output paths, tech-artist → technical-artist.

Docs: add /design-systems to all references (README, quick-start, workflow guide,
skills-reference), update skill count 35 → 36, remove stale AI artifacts from
COLLABORATIVE-DESIGN-PRINCIPLE.md, add AskUserQuestion note to examples README.
