a1697d670e Fix: session-start preview shows most recent state instead of oldest (#43)
Replace head with tail so the quick summary surfaces the last 20 lines
of active.md — where all skills append their session extracts — rather
than the first 20 lines which grow stale as the file accumulates history.

Fixes #39

666e0fcb5a Fix log-agent hooks reading wrong field — audit trail always logged "unknown" (#21)
Both SubagentStart/SubagentStop hooks were extracting `.agent_name` from the
hook payload, but Claude Code emits the agent name in `agent_type`. This caused
every audit log entry to fall through to the "unknown" fallback, making the
entire agent audit trail useless.

Fix: swap `.agent_name` -> `.agent_type` in both the jq path and the grep/sed
fallback for systems without jq. Log output format is unchanged so existing
audit logs remain valid.

- Add /skill-test category mode (Phase 2D) with quality rubric evaluation
- Extend /skill-test audit to cover agent specs alongside skill specs
- Update all skill-test and skill-improve path refs to CCGS Skill Testing Framework/
- Remove stale tests/skills/ directory (superseded by CCGS Skill Testing Framework)
- Add director gate intensity modes (full/lean/solo) to gate-check and related skills

Model tier assignment:
- model: haiku → help, sprint-status, story-readiness, scope-check,
  project-stage-detect, changelog, patch-notes, onboard (read-only/format)
- model: opus → review-all-gdds, architecture-review, gate-check
  (multi-doc synthesis, high-stakes verdicts)

PostCompact hook:
- New .claude/hooks/post-compact.sh — fires after compaction, reminds
  Claude to re-read production/session-state/active.md to restore context
- Registered in settings.json between PreCompact and Stop

Parallel Task spawning:
- review-all-gdds: Phase 2 (consistency) and Phase 3 (design theory) now
  explicitly instructed to spawn as parallel Task agents simultaneously

Error Recovery Protocol:
- Standard BLOCKED-handling section added to: review-all-gdds,
  architecture-review, dev-story, team-combat, team-qa, team-narrative,
  team-level, team-ui, team-audio, team-release, team-polish
- Pattern: surface blocker → assess dependencies → offer 3 options via
  AskUserQuestion → always produce partial report

Coordination rules:
- Added Model Tier Assignment table with routing rationale
- Added Subagents vs Agent Teams section (experimental agent teams docs)
- Added Parallel Task Protocol (when/how to spawn parallel agents)

Introduces a status line showing context %, model name, and production
stage at a glance. Aligns gate-check and project-stage-detect to a
unified 7-stage model (Concept → Systems Design → Technical Setup →
Pre-Production → Production → Polish → Release). Stage is determined
by explicit override (production/stage.txt) or auto-detected from
project artifacts. Epic/Feature/Task breadcrumb appears conditionally

* Add context resilience: file-backed state, incremental writing, auto-recovery

Prevents "prompt too long" crashes from killing sessions by persisting work
to disk incrementally instead of relying on conversation memory.

Changes:
- pre-compact.sh: dumps session state before context compression
- session-start.sh: detects active.md for crash recovery
- session-stop.sh: archives and clears active.md on clean shutdown
- context-management.md: file-backed state as primary strategy
- 9 agents updated with incremental section writing protocol
  (game-designer, systems-designer, economy-designer, narrative-director,
   level-designer, world-builder, writer, art-director, audio-director)
- CLAUDE.md: trimmed redundant imports (10 → 5) to reduce token overhead

4425d473ea Add /start onboarding skill and fresh-project detection
New users no longer get pushed toward /setup-engine before they even
have a game idea. The /start skill asks where they are (no idea, vague
idea, clear concept, existing work) and routes to the right workflow.
The detect-gaps hook now detects fresh projects and suggests /start.
All docs updated: README, quick-start, workflow guide, skills/hooks
references, CLAUDE.md (skill count 34→35).
